Use it during the commercial diligence workstream, typically weeks two to four of a process, on any business whose thesis depends on market growth, competitive positioning or adjacent expansion; it structures the framework that primary customer reference interviews should test, and does not replace them. The method defines the market first with a substitution test (what would a buyer choose if this company did not exist), stated at vertical, horizontal adjacency and geographic levels in one anchor sentence, because vague definitions inflate TAM. Sizing then runs top-down from named, attributable data filtered to SAM and SOM, cross-checked bottom-up by buyer count times realistic spend, with divergence beyond two to three times treated as a flaw to investigate, and the claimed growth rate tested against new entrants, public company growth and the company own spend trend. Porter Five Forces is applied to this company in this market, not the sector generically: entrant barriers and time to parity, buyer power and switching costs, supplier dependence and single-source risk, substitutes including internal headcount and AI disruption, and rivalry, share and consolidation direction, summarised as what it implies for durability and pricing power. Customer concentration is analysed at top one, three, five and ten with contract terms, relationship age and embeddedness, flagging a top customer above 15 percent of revenue and a top five above 50 percent. The growth thesis is stress-tested driver by driver (organic levers with their historical evidence and constraints, inorganic levers with target counts and integration capability), with a growth ceiling check and a churn governor calculation for recurring revenue, and it ends in a ranked commercial risk list, each risk with evidence, thesis impact and a recommended diligence action.
